Anger Management

Some leaders in work or on the sports field (think Roy Keane or Bill Belichick) use anger as a tactic to get people moving, cut out mistakes and improve performance. And whatever you may think of it, it has been known to concentrate minds and get results.

I recently read a paper that put another perspective on this. In the Journal of Applied Psychology, Ella Miron-Spektor looked at how witnessing an angry outburst can dampen lateral thinking and blunt creative solutions.

Miron-Spektor works at the William Davidson Faculty of Industrial Engineering and Management. She got engineering students to imagine being a customer service agent and they were given a written problem to solve. Before working on the problem, they listened to another customer service agent talking to a customer. In some cases this conversation was neutral and well mannered, in other cases it was hostile and had plenty of anger from the caller.

Students who heard the angry call, did better at problems that required analysis and diligence. The anger did focus minds on the task in hand (justifying Keane and Belichicks approach). However, these students performed worse at problems that required lateral or out of the box thinking (the candle problem).

Miron-Spektor then looked at the students emotional state and suggested that witnessing the angry exchange led to people being more defensive. People were keen to avoid punishment or being the target of anger. She felt this could cause them to narrow their focus on the immediate task in hand and get it complete, thereby avoiding anger. This narrowing of focus however closed their mind to broader solutions and hence a dip in performance for lateral thinking.

The takeaway here is that if we want people to think creatively we may need to provide an environment where they feel secure and don’t witness other people on the receiving end of abuse. If you want your software developers to complete their unit test plans, have them sit near the customer service people, if you want them to come up with the next big idea for your product, keep them well away from any conflict zones. 

This ties in with other studies which show that narrowing our focus (
 such as through bonus schemes) kills creativity. In the open office and shared work spaces most of us now have, avoiding angry out bursts might be hard to do. Allowing anger, be that from co-workers or customers, to become part of the office landscape can create a risk adverse culture and blunt our approach to innovation or problem solving.

Why a bonus might be a bad idea

You have a business problem to solve or a new project to get live. In order to make sure your people deliver, you decide to offer a bonus, stock options or some other incentive to get the job done. This might be a really bad idea and here is why.

Way back in 1945 Karl Duncker had his candle problem experiment posthumously published. It was a task based on problem solving. Participants were given a candle, some matches and a box of tacks. They were then asked to fix the candle to a cork board on the wall. They needed to do it in such a way that when lit, the candle wouldn't drip wax on the table underneath the cork board.

The solution (spoiler alert), is to use the box holding the tacks as a candle holder, attach the box to the wall and put the candle in it. Most people solve this eventually but they solve it a lot quicker if the tacks are out of the box and the box is seen as a separate piece of equipment.

When the tacks were in the box the participants saw it only as a tack-box, not something they could use to solve the problem. This phenomenon is called ‘Functional fixedness’.

Sam Glucksberg added a very interesting step to this in his 1962 paper, “Influence of strength of drive on functional fixedness and perceptual recognition”. He decided to incentivise people to solve the candle problem. One group got money for solving the problem, the quicker they solved it, the more money they got. Another group were offered nothing, they were just asked to solve the problem.

When the tacks were presented outside the box (making the solution more obvious) the group that were incentivised out-performed the group that were paid nothing. This is what we would expect, rewarding results improved performance.

However, when the problem was presented in its more complex form with the tacks in the box, the incentivised group did significantly worse than the group paid nothing. Incentives killed performance and results. The bonus for getting it right back-fired big time. Participants with no financial incentive took 7:41 minutes to solve the problem, the people who were incentivised, took 11:08 minutes to solve the problem.

Glucksberg found that not only did the financial incentive make people slower at problem solving, the slowness increased with the incentive. The higher the monetary reward, the worse the performance. This was not a one off, the result has been replicated over and over in other experiments.

The key point is that incentives narrow our focus. When participants are incentivised, they can’t see the solution to the problem (the box holding the tacks). They think mechanically not creatively. Narrowing our focus inhibits this creative thinking and gets us straight into the task as we see it.

The lesson here is that if your employees have to do something straightforward, like putting regular parts together or following a specific instruction on an assembly line, financial incentives work well for these mechanical tasks.

However when we need do something that requires any creative or critical thinking, financial incentives damage performance. When we need to think out of the (candle) box, offering a financial incentive keeps our focus in the box. We don’t see the big picture and solutions prove more elusive.

For the types of jobs many people have in the 21st century knowledge economy, bonuses and incentives are a bad motivator. Worse than not getting results, they damage performance, it’s not that they don’t do any good, they actually do harm.

Giving a bonus to software developers to get a project delivered on time or Business Development Manager to get a new commercial product live or a Marketing Executive to hit a sales figure are all the types of tasks that Glucksberg and others have shown, suffer when people are incentivised.

This has been well documented and repeated since 1962 and yet pretty much ignored in most management strategies. It is a mistake that companies continue to make today, more than 50 years since Glucksbergs first publication. 

It could go some way in explaining the disastrous performance of our banks, which had a well embedded bonus culture in senior management, the guys who should have been watching the big picture. It may explain why many well-funded start-ups disappear shortly after venture capitalists arrive. Most VC funding involves the current management staying on for a while and the company or its share price hitting incentivised targets for set time period. The creative thinkers that set up and got the company going now have their creative thinking dimmed and their focus narrowed by VC penalties or bonuses.

The next time you offer or are offered a bonus think again. Fifty years of research suggests that you will lose sight of the big picture and your days of thinking outside the box could be over.

We come up with more creative solutions for others

In work, some managers have a tendency to assign a problem or issue to a specific subordinate. It literally becomes ‘their problem’ and it’s up to them to solve it. Some would see this approach as one that encourages responsibility and ownership of the task in hand. In other words, if you make someone directly accountable, they will be more motivated and perhaps more effective in coming up with a solution.

Some research however casts doubt on this approach. Being too close to a problem or being personally involved in it can affect our ability to come up with creative solutions. This is based on an idea called the "Construal Level Theory" - the notion that distance from a problem provokes a more abstract thinking style.

Evan Polman and Kyle Emich at New York University examined how we are more capable of mental novelty when thinking on behalf of strangers than for ourselves. They conducted four studies involving hundreds of undergrads.

In one study they found that participants drew more original aliens for a story to be written by someone else than for a story they were to write themselves. In another study, participants thought of more original gift ideas for an unknown student completely unrelated to themselves, as opposed to one who they were told shared their same birth month.

When it came to problem solving the trend continued. Participants were given a tower puzzle. They were asked to explain how one could escape a tower by cutting a rope that was only half as long as the tower was high. (The solution is to divide the rope lengthwise into two thinner strips and then tied them together). Participants were more likely to solve the problem if they imagined someone else trapped in the tower, rather than themselves.

This could explain why we sometimes surprise ourselves when giving advice or solutions to others. We are more likely to be creative and think in an abstract way when sorting out someone else’s problem rather than our own. This could impact on how we assign problems (like the tower puzzle) to co-workers. Perhaps we could construct the task so that they see it as someone else’s problem but one they are asked to help solve.

Next time you have a problem to delegate, try and create some healthy distance between the conundrum and the person coming up with the solution. You might see improved results.

Shake it up - New faces help group creativity

We all know it’s good to shake it up a little every now and again, to introduce some new faces to different areas of the business or to assign people to new roles. We see it at government level in cabinet reshuffles, we even see it in sports teams where a few fresh faces gets the whole team playing differently.

I recently came across some research in this area from Hoon-Seok Choi at Sungkyunkwan University in South Korea and Leigh Thompson at Northwestern University, USA. They looked at how new faces impact on a groups level of creativity.

The study examined the creativity of 33 three-person groups across two tasks. The idea was very simple. After the first task, half the groups exchanged one of their team for a newcomer from another group. The other half of the groups kept the same personnel throughout. The first task got the groups to think of as many ways as possible to categorise 12 vegetables into subgroups (e.g. can be eaten raw vs. cannot be eaten raw). The second task asked the groups to think of as many uses as possible for a cardboard box.

There were no differences between the groups for the first task. They all came up with roughly the same number of sub groups for vegetables. However, when it came to the second task, the groups who swapped one of their members then went on to think of significantly more uses for a cardboard box, and significantly more different kinds of uses, than did the groups who’d kept the same members. Further analysis of the contributions made by each individual showed that the new guy on the team increased the creativity of the two original team members.

There could be downsides to this however. For example you could break up a well-balanced group, you could introduce personality conflicts or create leadership rivalries. Getting back to sport teams, you might see this go wrong when a manager tinkers too much with a winning team.


That aside, if you have a group that needs to be creative or innovative, try and mix it up a little. Fix any conflicts as they arise. Those fresh faces and new perspectives not only bring new inputs but also get the incumbents thinking more creatively.

Work Out Creativity

The positive impact of aerobic exercise on physiological function is well publicised. The benefits for the cardio-pulmonary system has been extensively studied and validated. There have been several population level fitness programs to target obesity.

Until recently, there was very little research on exploring the potential benefit of aerobic exercise on mental processes and structures. One potential benefit of aerobic exercise where the research was very thin on the ground is in the area of its potential effects on creativity.

Creativity is a much sought after and encouraged thought process. Creativity plays a key role in the establishment and sustained competitiveness of many organisations. In a world where many jobs are in a state of flux and there is a constant churn of new technologies and ideas, the ability to use this change in a creative way is a vital skill.

A study in the Creativity Research Journal looked at how exercise can improve our ability to think creatively. The researchers got half the participants to work out to an exercise video and the other half to just watch a video. The people who worked out performed better than their video watching counterparts when it came to a creative thinking test. The researchers used the Torrance Test of Creative Thinking (TTCT) which examines divergent thinking and other problem-solving skills. Responses are then scored on four scales- Fluency, Flexibility, Originality and Elaboration.

So it appears that if you need to kick start some creativity, get a work out program going. If you are hiring for a creative role, it might help to have candidates that exercise on a regular basis. As an article on Psychology Today put it, “Sweat is like WD-40 for your mind-–it lubricates the rusty hinges of your brain and makes your thinking more fluid. Exercise allows your conscious mind to access fresh ideas that are buried in the subconscious.”

Work can be funny

We have often been told that laughter is good for us. There are several studies backing up the positive effects of laughter on our mental health and general well-being. I've previously blogged on how laughter and humour can replenish willpower.

I recently came across a 2010 study in the Journal Psychological Science which looked at how positive mood affects our performance. A team led by University of Western Ontario psychologist Ruby Nadler showed participants three types of videos.

The first group got to watch a ‘negative’ video featuring coverage of a Chinese earthquake. The next group got to watch a ‘neutral’ video featuring the ‘Antiques Road Show’. The third group got to watch a ‘positive’ video of a laughing baby.

Each group were then given a test where they had to classify novel stimuli. This was to gauge their creative thinking and problem solving. The third group came out on top with the researchers suggesting that positive mood enhances creative problem solving and promotes flexible thinking

The theory is that cognitive flexibility is enhanced by positive mood. It improves our ability to take new information and apply it to things you already know about. Watching funny things draws us into humour where we use abstract thinking, entertain comparisons and develop perspectives we might not get from regular behaviour. Humour gets our brain moving and that improves our cognitive function.

The next time you have a few minutes to spare before a meeting, maybe go on YouTube for a giggle rather than take a last look over your less than hilarious PowerPoint presentation. Your cognitive flexibility and problem solving skills might get a boost. Now that's no joke.

Creativity in a bottle?

Ernest Hemmingway  is reported to have said “When you work hard all day with your head and know you must work again the next day, what else can change your ideas and make them run in a different plane like whisky?” Famed authors David Foster Wallace, Edgar Allan Poe, and Truman Capote were also heavy drinkers, along with several musicians including Beethoven. So the question is, does a few drinks help creativity?

Andrew Jarosz set about researching this. He got 40 male social drinkers aged 21 to 30. All were required to avoid alcohol and drugs for 24 hours prior to the experiment and to avoid food and caffeine for 4 hours prior. Half the participants were allocated to the alcohol group and were given enough vodka to achieve a blood alcohol concentration of .07 (approximately two pints of beer for the average man). The other participants acted as controls and consumed no alcohol.

Both groups then did a Remote Associates Test (RAT) . This type of test is frequently used by psychologists to measure creativity. The test is called a Remote Associates Test because it measures the ability to see relationships between things that are only remotely associated e.g. what word is associated with the words 'pay’, ‘call’ and ‘line’? the answer is ‘phone’.

The research found that the drinking participants solved more items on the Remote Associates Test compared with the non drinkers participants (58 per cent vs. 42 per). It got better, they also solved items quicker (11.54 seconds per item vs. 15.24 seconds). The people with a few drinks also seemed to have a more intuitive experience and reported solving more items through ‘Eureka’ moments rather than analytical analysis of the words.  

It is worth noting that people with a few drinks on board performed worse on working memory tasks, though this would be expected. The point to consider here is that a few drinks or mild intoxication may help relax our thoughts and stimulate creativity. Clearly drinking to excess would undo this so moderation is key.

If you are trying to tease out a situation that requires some out of the box thinking or need to come up with a creative approach, treat yourself to a glass of wine or a beer and see if creativity kicks in. If you are having a working lunch then maybe have a little more than coffee tea and water on the menu.

Hope Springs Creativity


Do you hope that the weather will be fine for the weekend, that your favorite team will do well, that the government will treat you fairly in the budget? If you do and are generally the hopeful type you may also be pretty creative. 

A post by Professor Drew Boyd from the University of Cincinnati examines the research in this area and comes to the conclusion that hope predicts creativity. Professor Boyd looks at a 2009 study by Armenio Rego  which examines how employees' sense of hope explains their creative output at work. The study asked one hundred and twenty five employees to rate their personal sense of hope and happiness while their supervisors rated the employees' creativity. Based on the correlations, hope foretells creativity.

Boyd discusses how different types of hope are seen as important. Hope “requires some level of internal, sustaining force that pushes individuals to persevere in the face of challenges inherent to creative work."

So if you are hiring people for a creative role, discuss the level of hope candidates have when doing the interview. If you are hiring from a pool of current employees, look at the people you would rate as creative and then check their sense of personal hope. The correlation found by Armenio Rego may validate your initial opinion on peoples creativity.

Creativity for breakfast today?

Think of any creative people you know. Think about how they dress, their adherence to formality, how they socially interact, where they are from. Chances are that they do regular things just a little bit different from the rest of us. This ties in with research showing that doing everyday things in unconventional ways can stimulate creative thinking.

Psychologist Simone Ritter of Radboud University Nijmegen in the Netherlands has demonstrated this by having people mix up their usual breakfast making routines, resulting in higher scores on creativity tests. The cliché ‘Have you had your Wheetabix’ could make a comeback as Ritters work suggests for example, that pouring some milk into a bowl and then adding the cereal afterwards will stimulate innovate thinking.

This is based on the theory that conducting a common task in reverse order helps to avoid conventional behavior. This in turn helps people break regular thinking patterns, and leads us to think more flexibly and creativity, Ritter argues that “active involvement in an unusual event” can trigger higher levels of creativity.

In her research Dutch university students were asked to prepare a breakfast sandwich popular in the Netherlands.

Half of them did so in the conventional manner: They put a slice of bread on a plate, buttered the bread and then placed chocolate chips on top. The others, prompted by a script first put chocolate chips on a plate, then buttered a slice of bread and then placed the bread butter-side-down on the dish with the chocolate chips.

After completing their gastronomic assignment, they turned their attention to the “Unusual Uses Task,” a widely used measure of creativity. They were given two minutes to generate uses for a brick and another two minutes to come up with as many answers as they could to the question: “What makes sound?”

“Cognitive flexibility” was scored not by counting how many answers they came up with, but rather by the number of categories those answers fell into. For example in the “What makes sound?” test, a participant whose answers were all animals or machines received a score of one, while someone whose list included “dog,” “car” and “ocean” received a three.

“A high cognitive flexibility score indicates an ability to switch between categories, overcome fixedness, and thus think more creativity,” Ritter and her colleagues write.

Those who made their breakfast treat backwards had higher scores. Breaking their normal sandwich-making pattern apparently opened them up and their minds wandered more freely, allowing for more innovative thought.

Ritter makes the point that previous research showed that periods of immigration have been historically followed by exceptional creative achievement, with immigrants bring new customs and ideas that may act as ‘diversifying experiences’ for the local population, and thus may enhance creativity via cognitive flexibility.”

The real lesson may be that creativity, the value of which is increasingly recognized by organizations of all kinds, can be boosted in surprisingly simple ways. Stimulating inventiveness through eating cereal? Now that’s thinking outside the Cornflake box.
